27 Years of Truth: The Fire Protection Industry's Biggest Internal Problem

After 27 years in the fire protection industry — working my way from union apprentice to project manager, superintendent, estimator, designer, and eventually business owner — I've seen a lot. I've worked in Colorado, Oregon, and Washington. I've managed crews, trained apprentices, walked job sites at dawn, and sat in design offices until midnight.


And in all those years, one problem has followed me everywhere I've gone.


The rivalry between fire sprinkler designers and fire sprinkler fitters.


It's the fire protection industry's worst kept secret — and it's costing companies far more than most owners realize.




The Love-Hate Relationship Nobody Talks About

Walk into almost any fire protection company and you'll find two camps that are supposed to be working toward the same goal — a safe, compliant, functional fire sprinkler system — but more often than not are working against each other.


On one side: the designers. Sitting behind their computers, buried in NFPA codes, hydraulic calculations, AutoCAD drawings, and submittal packages. They speak in pipe schedules, K-factors, and density/area curves.


On the other side: the fitters. In the field every day, threading pipe, hanging hangers, navigating real-world construction challenges that no drawing ever fully anticipated. They speak in wrenches, offsets, and "that'll never work in the field."


Both are essential. Both are skilled. And far too often — both are at each other's throats.



The Root of the Problem: A Dangerous Knowledge Gap

Here's the truth that nobody in the industry wants to say out loud:


Too many designers have never spent meaningful time in the field. And too many fitters have never sat down to understand what it takes to produce a compliant design.


This knowledge gap is at the root of almost every conflict between the two.

The Designer's Blind Spot

A fire sprinkler designer who has never worked as a fitter is designing in a vacuum. They're producing drawings that look perfect on a computer screen — clean lines, precise measurements, perfect pipe routing — without understanding the reality of what happens when that drawing meets an actual job site.


Real construction is messy. Ceilings aren't always where the architect said they'd be. Beams appear that weren't on the structural drawings. Mechanical, electrical, and plumbing trades have already claimed the space your pipe was supposed to run through.


A designer without field experience doesn't anticipate these problems. And when the fitter encounters them on the job site — as they inevitably will — the designer's first instinct is often to blame the fitter for "not following the drawings."


The result? Friction, delays, change orders, and a crew that loses respect for the design department.

The Fitter's Blind Spot

On the flip side, many experienced fitters have a limited understanding of what it actually takes to produce a compliant fire sprinkler design — and that lack of understanding breeds resentment and disrespect toward the design department.


What most fitters don't fully appreciate is the enormous complexity of fire sprinkler design. A compliant set of drawings requires a deep understanding of:


• NFPA 13, 13R, and 13D — the primary installation standards, each with hundreds of specific requirements • NFPA 25 — the inspection, testing, and maintenance standard • Hydraulic calculations — complex fluid dynamics calculations that determine pipe sizing and system pressure • Local amendments — every jurisdiction has its own modifications to the base NFPA standards • AHJ requirements — every building department has its own preferences and submittal requirements • Coordination with other trades — mechanical, electrical, structural, architectural • Seismic bracing requirements — especially critical in the Pacific Northwest • Building codes — IBC, IFC, and local amendments all interact with NFPA standards • Water supply analysis — understanding flow tests, municipal supply data, and system demand


A fitter who dismisses the designer as "just a drawing guy" has no idea of the technical mountain that has to be climbed to produce a single compliant submittal package.




What Happens When the Two Don't Communicate

The consequences of this designer-fitter divide are severe — and they hit the company directly in the bottom line.


  1. Rework and Change Orders — When designers produce drawings without field input and fitters install without understanding design intent, mistakes happen. Rework is expensive — in labor, materials, and time.


  1. Project Delays — Conflicts between field and design slow everything down. Dead time on a job site is pure profit loss.


  1. Failed Inspections — A system that doesn't match the approved drawings will fail inspection. Failed inspections mean re-inspection fees, delays, unhappy general contractors, and damage to your reputation.


  1. Unnecessary Drama — Interpersonal conflict creates a toxic work environment. Crew morale suffers. Experienced people leave. Recruiting becomes harder.


  1. Loss of Profit — All of the above adds up to one thing: lost profit. In an industry with already thin margins, this kind of internal conflict can be the difference between a profitable project and a financial disaster.



The Solution: Bridge the Gap

After 27 years in this industry I'm convinced that the solution is not complicated — but it requires commitment from both sides and from company leadership.


  1. Cross-Train Your People — Put your designers in the field, even for a few weeks. Let them see what happens when a drawing meets reality. Take your best fitters and sit them down with a designer for a month. The results are transformative.


  1. Create a Culture of Mutual Respect — Company leadership sets the tone. Both roles are essential. Both deserve respect. A company culture that celebrates collaboration will outperform one built on rivalry every single time.


  1. Establish Clear Communication Channels — There should be a formal, structured process for field-to-design communication on every project. When a fitter encounters a conflict in the field, there should be a clear, fast pathway to get design input.


  1. Involve Fitters in the Design Review Process — Before drawings get submitted for permit, have an experienced fitter review them for constructability. This simple step catches dozens of potential field problems before they become expensive job site conflicts.


  1. Invest in Education — Encourage your designers to pursue NICET certification. Encourage your fitters to take code awareness courses and basic hydraulic training. An educated workforce on both sides is a competitive advantage.




The Companies That Get This Right Win

I've seen both sides of this coin in my 27 years. I've worked for companies where the designer-fitter relationship was toxic and dysfunctional — and watched those companies struggle, lose good people, and leave money on the table on every project.


And I've seen companies where the two sides worked as a genuine team — where designers had field credibility and fitters had design awareness — and watched those companies execute projects faster, cleaner, and more profitably than their competitors.


The fire protection industry is too important — we are literally in the business of saving lives — to let internal politics and professional rivalry undermine the quality of our work.
